The Marketing Org Chart at $20M ARR
At 20M ARR, marketing scales to 5-10 people. Here is the structure that works and the priorities for hiring.
At 20M ARR, the marketing function expands to 5-10 people and the org structure starts to specialize. The CMO (or VP Marketing) hires functional leaders for demand gen, content, product marketing, and marketing ops. Each functional leader has 1-2 ICs reporting to them.
The hiring priority order at this stage: demand gen lead first (owns pipeline), then product marketing (owns positioning and competitive), then content lead (owns thought leadership and SEO), then marketing ops (owns the data infrastructure). Add a brand or design hire when the company is investing in category creation or major rebrands.
The trap at 20M is over-hiring. Founders see other companies at 50M with 30-person marketing teams and assume they need to scale headcount fast. They do not. Marketing leverage at 20M comes from systems (clean ops, sharp positioning, repeatable demand programs), not from headcount. Add headcount only when systems are saturated.
The CMO at 20M is in transition mode: from player-coach (still doing IC work) to leader (doing strategy and people management). The transition is hard and most CMOs underestimate it. The right move is to delegate one IC responsibility per quarter to the team, deliberately, until the CMO is doing zero IC work by 35M ARR.
