The Marketing Org Chart at $5M ARR
At 5M ARR, marketing is 1-3 people. Here is the right structure and the trap to avoid.
At 5M ARR, the marketing function is 1-3 people. The first hire is almost always a generalist demand gen leader who can also do content, ops, and execution. The second hire (somewhere between 5-10M ARR) is a content lead or a specialized demand gen IC. The third is a marketing ops or product marketing depending on the motion.
The structural trap is hiring a CMO at this stage. A CMO at 5M is a luxury the company cannot afford and rarely uses correctly. The CMO needs to delegate, and there is no one to delegate to. The CMO ends up doing IC work, gets frustrated, and leaves within 18 months. Hire the CMO at 15-25M when there is a real team to lead.
The right first marketing leader at 5M is a Head of Marketing or Director of Marketing with 6-10 years of experience, hands-on across demand gen, content, and ops, and comfortable being a player-coach for 2-3 years. They will run hard and fast. When the company hits 15M, the question becomes 'do they grow into a CMO or do we hire over them.' Both are valid. Be honest about which.
If you are a founder hiring at this stage, the worst hire is a CMO from a 100M+ company. They are accustomed to systems and headcount that do not exist. They will not be productive. The best hire is someone from a company one stage ahead of yours (currently at 10-25M) who is hungry to take on a bigger title in exchange for the equity and growth opportunity at your stage.
